Cladding replacement is the correct decision in a limited and specific set of circumstances. Understanding those circumstances — and distinguishing them from the much larger number of situations where refurbishment is appropriate — is the purpose of this guide. The tendency to default to replacement when cladding deteriorates is understandable but often not well-founded on the economics or the building condition.

When Replacement Is Clearly Required

Structural perforation: Where profiled steel sheets have perforated from corrosion — at cut edges, fixings, or through the sheet face — the structural weathertightness of the cladding has been compromised. Coating treatment cannot seal perforations or restore structural integrity to a perforated sheet. Affected sheets must be replaced.

Fire safety compliance: Post-Grenfell regulatory requirements have mandated recladding of certain building types where the existing cladding system does not meet current fire safety standards. Where a building is subject to these requirements, refurbishment of the outer cladding surface is not an alternative to compliance — replacement with a compliant system is required.

Thermal performance requirements: Where a building's energy performance must be improved — through regulatory requirement or occupier demand — and the existing cladding system does not provide the required thermal performance, replacement with an insulated cladding system is the only route to achieving the improvement. Spray-applied coating does not change thermal performance.

Composite panel insulation failure: Where composite insulated panels have experienced moisture ingress into the insulation core — through joint failure, panel damage, or persistent water penetration — the insulation is compromised and the panel's thermal and acoustic performance is degraded. Where the extent of moisture penetration is significant, panel replacement is the appropriate response.

Structural building reconfiguration: Where a building is being extended, substantially altered, or reconfigured, it is often more practical and cost-effective to reclad the affected areas as part of the construction programme rather than refurbish existing cladding that will be disturbed or partially replaced anyway.

When Replacement May Appear Appropriate But Is Not

There is a common assumption that visually deteriorated cladding — faded, chalked, or stained — requires replacement. In most cases, this assumption is incorrect. Coating deterioration is a surface phenomenon. The structural element — the cladding sheet, its fixings, its substrate — may be entirely sound. A building with severely faded cladding but intact substrate is almost always a refurbishment candidate, not a replacement candidate.

Similarly, cut edge corrosion — the most common corrosion condition on UK commercial buildings — is not automatically a replacement trigger. Early and moderate cut edge corrosion is treatable through ProFix application as part of a refurbishment programme. Only where corrosion has caused perforation does sheet replacement become necessary.

The replacement vs refurbishment decision should be made after a site assessment, not from ground-level visual inspection. Buildings that appear severely deteriorated from the ground frequently have sound substrates that are appropriate for refurbishment. Buildings with modest visible deterioration occasionally have more significant substrate conditions that require partial replacement.

The Economics of Replacement

Full cladding replacement on a large commercial building is a major capital expenditure. The cost includes: scaffolding for access and panel removal, removal and disposal of existing cladding, supply of new panels and associated components, installation labour, making good around penetrations and interfaces, and the programme cost of building disruption. On large warehouses and industrial buildings, this typically amounts to significantly more per m² than spray-applied refurbishment.

The economic case for replacement becomes compelling where: the substrate requires replacement regardless (perforated sheets), regulatory compliance mandates it, or where the condition of the existing substrate is so poor that refurbishment preparation costs approach replacement costs. Outside these circumstances, refurbishment economics are typically more favourable.
